The Starting Draft
Draft Goal: Roll out a new team collaboration platform by Q3.
Specific. Time-bound. Achievable. Relevant. Looks like a Goal. Isn’t one. It describes the work (a Project), not the outcome.
The Why-Ladder
Why are we rolling out a new platform?
Because information is fragmented across email, chat, docs, and personal drives. The team is losing time hunting for things and duplicating work.
Why does that matter?
Because lost time slows how fast we respond to customers and ship deliverables. It also makes our quality inconsistent.
Why does that matter?
Because customers and internal stakeholders experience us as unreliable, which limits the work we get entrusted with.
And why does that matter?
Because our team’s reason to exist is to be a dependable engine of delivery for the organization’s growth.
Stop when you reach a “why” that is meaningful at the organizational level.
The Reframed Goal
Goal: Increase on-time, first-pass-quality delivery rate from 68% to 85% by October 31.
Checked against STAR:
- Specific: One outcome. Bounded to the team’s work.
- Time-bound: A real date.
- Achievable: A 17-point lift in six months is ambitious but plausible if the underlying causes are addressed.
- Relevant: Ladders to the customer-trust outcome from the Why-ladder.
Signals
Four Signals, covering the outcome from leading/lagging and internal/external angles.
- Signal 1: On-time delivery rate (headline lagging): Baseline 72%. Target 90%.
- Signal 2: First-pass quality rate (quality lagging): Baseline 64%. Target 85%.
- Signal 3: Average rework cycles per deliverable (quality leading): Baseline 2.3. Target below 1.5.
- Signal 4: Stakeholder-reported delivery issues per quarter (external trust): Baseline 18 per quarter. Target under 9.
